GEO vs SEO: what changes, what carries over

GEO and SEO share plumbing and differ in payout. SEO competes for a position in a ranked list of links; GEO, generative engine optimization, competes for a mention or citation inside the single answer that AI engines like ChatGPT, Perplexity and Gemini compose. Indexing, crawlability and genuine authority carry over fully, because AI engines retrieve from search indexes. What changes is the winning content: the Princeton GEO study found statistics, quotations and cited sources lift visibility in generative answers by up to 40 percent, while keyword stuffing performs below baseline. Measurement changes too, from deterministic rankings to probabilistic answers, which is the problem Reachroller was built to track honestly.
Two disciplines, one supply chain
Start with what the two disciplines share, because it explains everything else. Generative engines do not conjure answers from nowhere: for current questions they retrieve pages from search indexes and summarize them. Google's AI features cite from Google's organic index. ChatGPT's search launched on Bing's index, and OpenAI now runs its own crawler, OAI-SearchBot, which according to Botify has roughly tripled its crawl since August 2025. Perplexity crawls into an index reported at more than 50 billion pages. The supply chain runs crawl, index, retrieve, compose. SEO controls the first three links, and GEO fights over the fourth.
That is why the disciplines are complements rather than rivals. A page that cannot be crawled or does not rank rarely gets retrieved, so all your SEO hygiene still pays. But retrieval only puts your page on the engine's desk. Whether the composed answer quotes it, cites it, or names your brand depends on properties classic SEO never measured. Change one: rankings become mentions
A results page is a market with ten stalls; an answer is a verdict. When a buyer asks Google a question and gets links, position three still collects meaningful traffic. When the same buyer asks an assistant, the answer names a handful of brands and the rest of the category does not exist for that conversation. Forrester's 2026 survey found 55 percent of buyers compared vendors inside AI tools during their most recent purchase, which means the verdict format is now doing shortlist work that the stall market used to do.
The zero-click data sharpens the point. 2026 tracking studies measure organic click-through dropping about 61 percent when an AI Overview is present, while brands cited inside the Overview see roughly 35 percent higher click-through. For strategy, this flips the objective function. SEO asks: for which keywords do we rank, and how high? GEO asks: for which buying questions does the answer name us, and which sources made the engine say so? Change two: keywords become questions
People type differently into a chat box than into a search bar. Search trained users to compress intent into keywords: "crm small business pricing". Assistants invite the full question, context included: "I run a five-person agency, which CRM handles client billing without costing enterprise money?" G2's research found that comparing vendor strengths and weaknesses is the top AI use case in software research at 41 percent, and those comparisons happen in exactly this conversational register.
This changes content planning at the root. A keyword list becomes a question list: the specific things a buyer would ask an assistant at each stage of choosing, phrased the way people actually phrase them. It also changes page architecture, because retrieval matches questions to passages. A page that answers one question completely beats a page that gestures at twelve. Change three: the battlefield includes pages you do not own
SEO is mostly a home game: you optimize your own pages and build links to them. GEO is half an away game. 5W Research found Wikipedia at 13.15 percent and Reddit at 11.97 percent of ChatGPT citations in the U.S., over a quarter combined, while the Wall Street Journal, New York Times and Bloomberg miss ChatGPT's top 20 entirely. Perplexity leans harder still on community content, with Reddit its single largest source and a citation diet that skews toward LinkedIn, NIH and G2. When an engine composes a verdict about your category, it is often quoting a thread, a review site or an encyclopedia entry rather than any vendor's site.
The engines also disagree with each other: cross-platform analyses find only about 11 percent of domains are cited by both ChatGPT and Perplexity, so the away game differs by stadium. The practical GEO move is to learn, per question you lose, exactly which sources the engine cited, then earn an honest presence there. Change four: measurement goes probabilistic
Rank tracking works because ranking is roughly deterministic: check position today and it means something tomorrow. AI answers refuse that courtesy. SparkToro measured under a 1 percent chance that two identical ChatGPT runs return the same brand list. The same question, the same engine, the same minute can produce different brands in a different order with different citations.
SEO instincts mislead here. Checking once and celebrating a mention is measuring a coin flip and framing the coin. The honest replacements are repeated runs on a schedule, stored raw answers you can audit, mention rates instead of binary presence, and trend lines instead of snapshots. One more trap deserves its own flag: branded questions. If the question contains your brand name, the answer mentions you by construction, and mixing those into a visibility score inflates it. What carries over intact
Indexing and crawlability. Everything downstream depends on this. AI engines retrieve from search indexes, so a page blocked from crawlers or missing from Google and Bing does not exist for most of them. Sitemaps, clean information architecture, reasonable page speed, submitting new URLs through Search Console and Bing Webmaster Tools: all of it transfers at full value.
Genuine authority. Engines preferentially cite sources that the wider web treats as trustworthy on a topic. The signals differ in weighting from PageRank, as the citation data above shows, but the underlying logic holds: being referenced by independent sources makes you more citable. Years of honest link earning and digital PR compound into GEO rather than depreciating.
Content quality as strategy. The Princeton study is often summarized as tricks, but its deeper finding is that generative engines reward pages that argue like good journalism: concrete numbers, named sources, quoted experts. Teams that spent the last decade writing substantive content instead of chasing algorithms will find GEO feels like being paid back. Teams that industrialized thin keyword pages will find the debt has come due, since keyword stuffing measured below baseline in generative responses.

How to run both without doubling your workload
The budget question is really a sequencing question. Keep the SEO foundation funded, because it feeds the retrieval layer every engine depends on. Then add a GEO loop that runs weekly rather than a GEO project that runs once: track a fixed set of buying questions across engines, publish an answer-shaped page for each question you lose, get it indexed, recheck. Is GEO replacing SEO?+
No. GEO depends on SEO's foundations: AI engines retrieve sources from search indexes, so being indexed and rankable remains a precondition for being cited. What is the biggest difference between GEO and SEO?+
The unit of competition. SEO competes for a position among ten links that share the results page. GEO competes for inclusion in a single synthesized answer, where the named brands are considered and everyone else is invisible for that query.
Do SEO rankings help GEO?+
Substantially, for retrieval-grounded answers.
